What they're really asking

Whether you can operate at the scale and complexity this role requires.

How to answer it

Cover: number of teams, external dependencies, scope and timeline, the primary risks you managed, and the outcome. Be specific about what made it complex and how you navigated it.

"How do you drive alignment when multiple engineering teams have conflicting priorities?"

What they're really asking

Whether you can build consensus and create shared incentives without direct authority.

How to answer it

Show how you surface the conflict clearly (shared visibility on tradeoffs), bring in the right decision-makers early, and create a documented resolution process. Show you don't let conflicts sit — you force resolution.

"A critical dependency is at risk of slipping. What do you do?"

What they're really asking

Your early warning system and escalation judgment.

How to answer it

Cover: how you detect it early (status tracking, direct engineer communication, not relying only on manager reports), how you assess impact, how you escalate vs. solve it yourself, and how you communicate risk to stakeholders.

"How do you communicate program status to executives without getting into the weeds?"

What they're really asking

Whether you can adapt your communication to the audience and know what executives actually need.

How to answer it

Executives need: are we on track, what are the top risks, and what decisions do you need from me? Show you can answer those three things in a single-page update or 5-minute briefing — and know when to escalate versus absorb.

"How do you measure the success of a program?"

What they're really asking

Whether you have a clear, outcome-oriented success definition rather than just delivery metrics.

How to answer it

Cover: the difference between output metrics (shipped on time) and outcome metrics (business goal achieved). Show you work backward from the business outcome to define program success, and that you track both throughout execution.
